Commit Swimming

Merging two swim team products into one platform built around coaches’ needs

A swim team management platform unifying training, communication, and billing tools for coaches and clubs

About the project

Behind every competitive swim club is a coach juggling training plans, meet entries, billing, and a steady stream of parent emails. Founder Dan Dingman built Commit Swimming to take that load off, with software purpose-built for swimming, instead of general sports.

The platform supports the full season in one place, from natural-language workout writing and meet entries built from real-time histories to Stripe-powered billing, team messaging, and a team website on the club’s own domain. Beyond consolidating daily operations, Commit Swimming gives coaches more time to focus on athlete development while making the business side of running a swim club easier to manage as the team grows.

Challenge

Swim clubs rarely switch software, as moving to a new system means rebuilding their setup from scratch. Commit Swimming already had a capable product, but its tools were split between two separate apps, forcing clubs to juggle both. Halo Lab was brought in to rebuild the web app as one product and align the mobile app with it, making the experience feel cohesive and intuitive.

Our process

Since Commit Swimming already had real users and a working product, our priority was to redesign and rebuild without disrupting what already worked. Moving from research through UI design to production code inside the client’s own codebase, we delivered not just a functional design, but a fully shippable product.

Web app design

Since the web app is used daily by coaches, we prioritized usability and clarity, shaping an interface that made everyday tasks faster and easier to complete.

Mobile app design

Coaches message families from the pool deck and check schedules or results between sets, so our team made sure the mobile app supported quick use on the go, keeping pace with the redesigned web product.

Product development

Once the designs were approved, Commit Swimming brought our developers into its own codebase to build the redesigned experience directly into the live product.

Results

  • Unified platform experience created a more consistent path across web and mobile for different user roles
  • Guided onboarding checklist made the transition to a new club setup more manageable and predictable
  • Redesigned workout dashboard reduced formatting steps and kept key training metrics visible in one place
  • Clear data visualization made key training metrics easier to scan and compare
  • Clean user interface reduced visual clutter, making the web and mobile apps easier to navigate and manage

Our approach

Strong results start with open dialogue. At every stage, we work closely with the client’s team, running workshops, gathering feedback, and refining ideas through multiple iterations. If your product needs the same level of care, contact us — and we’ll help turn complexity into an experience people can understand, trust, and use with confidence.

GET IN TOUCH

01 · Discovery & research

We began by analyzing competitors’ web apps in terms of user experience, since understanding how existing tools handle the same problems is the clearest way to spot what’s missing. That review showed where clubs struggle most, and where Commit could stand out with a more tailored solution.

Competitor analysis of swim team management apps

Deliverables:

  • Two competitors analyzed
  • Conceptual moodboard

02 · Web app audit

Before turning to redesign, we went through the existing web app screen by screen, as well as user feedback, to pinpoint where the current experience was breaking down. The audit showed recurring gaps in navigation clarity, permissions, and communication tools that made the product feel fragmented and confusing.

Audit of the existing Commit Swimming web app

Deliverables:

  • Existing web app audit
  • Pain points & opportunities

03 · UX design

Because switching club software involves multiple setup steps, onboarding became one of the most important flows to simplify. We replaced a plan picker with a short questionnaire that builds a getting-started checklist, visible on every screen until setup is complete. This way, clubs always know what’s left to do, and the transition feels guided.

Onboarding flows for parents, coaches and athletes

Deliverables:

  • Personalized onboarding flow
  • User flows & wireframes

04 · UI design

Using a clean, structured layout, a contrasting navy-and-gray palette, and generous whitespace, we established clearer visual hierarchy and easier navigation. Rounded UI elements and a minimal visual language lent the design a modern, professional feel while reducing the visual noise that made the old system harder to navigate.

Redesigned Commit Swimming web app UI on a monitor

Deliverables:

  • High-fidelity web UI
  • Six key pages redesigned

05 · Dashboard design

For coaches to plan and manage upcoming workouts without losing structure, our team created a workout dashboard that pairs a natural, editable text input with an automatic breakdown into clear, at-a-glance metrics. Key data was surfaced through compact summary cards and a persistent side panel, keeping the most important numbers visible.

Deliverables:

  • Two dashboard concepts
  • Workout input & parsing flow
  • Data visualization system

01 · Mobile app competitor analysis

We studied the market’s leading swim team apps, evaluating their UX, from onboarding to user profiles and notifications, as well as user feedback on usability. The analysis showed a common pattern of complex workflows around everyday club management, which pointed us toward simplifying the path between core tasks.

Competitor analysis of swim team mobile apps

Deliverables:

  • Five competitors analyzed
  • Mobile feature benchmarks

02 · Mobile app audit

As we had done with the web app, we reviewed Commit’s existing mobile app to see which features were most useful on the go and where the experience drifted from the web version. This gave us a clear picture of what to carry forward, where to streamline the mobile experience, and how to bring it closer to the web app.

Audit of the existing Commit Swimming mobile app

Deliverables:

  • Existing mobile app audit
  • Mobile UX recommendations

03 · Web-to-mobile adaptation

Although we built on the web app foundation, mobile called for a different approach to navigation, information density, and interaction. We reworked core flows for smaller screens, prioritizing quick access to schedules, messages, and team updates, so essential tasks remain accessible away from a desktop.

Deliverables:

  • Web-to-mobile screen adaptations
  • Mobile navigation patterns

01 · Technical discovery

Before building features, our developers studied Commit’s real-time architecture on Meteor and MongoDB and documented how to run the project locally. This guide gave the team a shared technical baseline, making it easier to understand the existing system and start development without unnecessary setup friction.

Technical discovery of the Commit Swimming codebase

Deliverables:

  • Local setup guide
  • Architecture overview

02 · Front-end development

We brought the new designs into Commit Swimming’s existing app, turning the updated UX into working interfaces without disrupting the product’s established foundation. We started with coach messaging, then built out the core screens and interactions across the platform so everyday tasks could work as smoothly in practice as they did in the designs.

Front-end development of the Commit Swimming web app

Deliverables:

  • Responsive screen implementation
  • Inbox & archive menus

03 · Back-end development

We built the server-side logic behind the new features within Commit’s existing Meteor and MongoDB architecture. This covered data handling, search, user actions, and state changes, keeping the new functionality reliable while fitting into the product’s existing technical foundation.

  • Server-side feature logic
  • Database integrations
